How to Reduce Returns on Cash on Delivery (COD) Orders: A Practical Guide for Stores in Egypt

A cash on delivery (COD) return isn't just an order that didn't get delivered. It's shipping you paid for both ways, a product that may come back damaged, and ad spend on a customer who never paid. This guide walks through the real reasons orders come back and how to close off each one.

Returns cost you more than you think

Most sellers count a return as "a lost order". In reality, every returned order carries more than one cost:

  • Outbound shipping, and often part or all of the return leg too, depending on your agreement with the shipping company.
  • The ad spend that brought in that order: money spent with no revenue to show for it.
  • Write-offs: a share of returned products comes back damaged or opened and can't be sold again at the same price.
  • Tied-up stock: the item sits outside your warehouse for days until it comes back, and no other customer can buy it.

That's why you need to know the highest return rate you can absorb before you stop making a profit. You can work it out on your exact numbers with the order profit calculator.

The real reasons orders come back

If you look through your returned orders, most of them fall under one of these reasons:

  1. The customer was never serious: they tapped "Order" on impulse or by mistake.
  2. The order is a duplicate: the same customer ordered two or three times, accepts one and refuses the rest.
  3. Wrong details: a missing digit in the phone number, an incomplete address, or a wrongly entered area, so the courier can't reach them.
  4. The shipment was late: every day of delay cools the customer off, and after a few days they've bought somewhere else.
  5. The product doesn't match the ad: a different price, a different size, or the customer misunderstood the offer.
  6. The customer isn't there at delivery time and the courier doesn't make enough further attempts.

1. Confirm every order before it ships

Confirmation is the strongest tool you have. A confirmed order means the customer heard the final price including shipping, checked the address, and said "yes" themselves. If an order isn't confirmed, it doesn't ship.

  • Start with an automatic WhatsApp message that includes the product name, the total price and a confirm button. Many customers confirm on their own without a call. See the guide to confirming orders on WhatsApp.
  • Anyone who doesn't reply goes to a confirmation agent who calls them, and the order gets a clear status: confirmed, no answer, rescheduled, duplicate, cancelled.
  • "No answer" isn't the end. Set a fixed number of attempts and fixed call-back times.

2. Catch duplicate orders before they ship twice

Duplicates are one of the return causes you can prevent completely. The fix is for the confirmation agent to see the customer's history by mobile number while confirming: do they have an open order right now? Have they refused a delivery before? If there's an open order for the same product, the agent merges them or cancels the duplicate.

3. Clean up the data: mobile number, governorate and area

The shipping company works with its own list of governorates and areas, not with the address the customer typed by hand. When confirming, pick the governorate and area from the list instead of free text, and make sure the mobile number is complete and correct. A clear address means a successful delivery on the first attempt.

4. Ship the same day and pick the carrier by area

The time between confirmation and delivery directly affects your delivery rate. Have the shipment created with the shipping company the moment the order is confirmed, and print the labels in one batch. If you work with more than one shipping company, compare their performance in each governorate and send each area's orders with the one that does best there. The details are in the guide to choosing a shipping company.

5. Keep the ad and the product page clear

A large share of refusals happen because the customer was surprised: the price with shipping was higher than they understood, or the product looked different. State the final price clearly, spell out the shipping fee, and use real photos. And find out which ads bring in high returns: if you record the source of every order (UTM), you'll find campaigns that bring in lots of orders but most of them come back.

6. Track returns as a number, not a feeling

Review these every week:

MetricWhat it tells you
Confirmation rateHow many of the incoming orders actually got confirmed. If it's low, the problem is ad quality or confirmation speed.
Delivery rate of confirmed ordersThis is the one that decides your profit. If it's low, the problem is confirmation or shipping.
Returns per shipping company and governorateShows whether a particular company performs poorly in a particular area.
Returns per confirmation agentAn agent with a high return rate on their orders is usually confirming without checking the details.
Returns per ad campaignTells you which campaign to switch off, even if its cost per order is cheap.

7. Receive returns properly

A return that reaches the warehouse has to be recorded right away: undamaged items go back into available stock, and damaged ones are recorded as write-offs. If the shipping company says a shipment was returned but it hasn't reached your warehouse yet, follow it up until you actually receive it, or you'll lose the product too. And check the return charges in your shipping company settlement.

How WeSell helps with this

  • A confirmation message on official WhatsApp through ConfirmX as soon as the order comes in, with the customer's reply recorded on the order.
  • A confirmation queue that shows the customer's history by mobile number, with statuses for confirmed, rescheduled and duplicate.
  • The shipment is created with the shipping company the moment the order is confirmed, and with shipping companies connected for tracking, its status updates on its own until delivery or return.
  • Confirmation, delivery and return reports per agent and per shipping company, plus the source of every order.

FAQ

What is a normal return rate for cash on delivery?
There's no single right number for everyone. It varies with the type of product, the price, the governorates you ship to and the quality of your ads. What matters more is knowing the highest rate you can absorb and still make a profit, which you work out from the selling price, product cost, shipping and ad spend. Use the profit calculator to get it for your numbers.
Should I confirm orders by phone call or on WhatsApp?
Both together. The WhatsApp message goes first and confirms part of your orders with no effort, and anyone who doesn't reply goes to an agent who calls them. That way agents only spend their time on the orders that need them.
Should I ask for a deposit or online payment to reduce returns?
It can reduce returns, but it can also reduce the number of orders, because a large share of customers in Egypt prefer to pay on delivery. Try it on high-priced products or on customers who have refused deliveries before, rather than forcing it on everyone.
